A polished diamond rarely travels a straight line from manufacturer to buyer. A typical stone might move from a cutting facility in Surat to an export office, then to a trading hub like Mumbai, Dubai, Hong Kong, or Antwerp, then to an importer in the buyer's home market, and finally to the buyer themselves. Each of those steps is a legitimate business function — and each one adds cost that the buyer ultimately pays.
Where the markup actually comes from
No single party in that chain is overcharging. Each intermediary is pricing in real costs: inventory risk, currency exposure, financing, logistics, and their own margin for the service they provide. Stack four or five of those steps together, though, and the cumulative effect is substantial — often far more than any single markup would suggest.
This is the basic economics behind source-direct pricing. A buyer transacting directly with a manufacturer in Surat isn't getting a "discount" in the traditional sense — they're simply not paying for steps that never happened in their specific transaction.
It's not only about price
Distance from the source costs more than money. Every additional hand a stone passes through makes origin and handling harder to verify with full confidence. For buyers whose own customers increasingly ask about ethical sourcing and traceability, a shorter, more direct chain of custody is a real business asset, not just a talking point.
Speed is affected too. A stone routed through multiple hubs takes longer to reach a buyer than one sourced directly — which matters for buyers managing inventory cycles or responding to time-sensitive demand.
What direct sourcing actually removes
- Export-to-trading-hub markup — the margin added when a manufacturer sells to a trading intermediary rather than an end buyer.
- Hub-to-hub re-export costs — relevant for stones that pass through more than one trading center, common in cross-continental supply chains.
- Import/distribution markup — the cost of bringing stones into a buyer's home market through a local importer or wholesaler.
- Time cost — the cumulative delay of multiple handoffs, each with its own inspection, documentation, and logistics cycle.
What it takes to capture that value
None of this is news to experienced buyers — the tradeoff has always been logistics. Direct sourcing meant navigating an unfamiliar city, vetting manufacturers without local relationships, and managing customs and export paperwork without support. That friction is exactly what a hosted visit is built to remove: manufacturer matching before you arrive, on-site customs support at Surat Diamond Bourse, and a dedicated host managing logistics throughout.
